How to Choose a Magento Development Agency in 2026

What to actually ask before you sign with a Magento agency: certifications that matter, in-house vs. subcontracted delivery, red flags, realistic pricing, and what a good discovery process looks like.

Most people searching for a Magento development agency aren’t doing it out of curiosity. They’re doing it because a previous build went sideways, a freelancer disappeared mid-project, or an internal team is stretched too thin to keep up with a platform that genuinely rewards specialist knowledge. That context matters, because it means the stakes on this decision are usually higher than the search results make them look.

We’ve been on both sides of this: the agency being evaluated, and the team called in to take over a Magento store after a bad agency experience. This guide is the version of that conversation we’d have with a friend before they signed a contract, not a sales pitch dressed up as advice.

Six things to check before hiring a Magento agency: certifications that matter, a structured discovery process, Hyvä theme experience, ERP/PIM integrations, QA and testing excellence, and post-launch support

Certified vs. “Magento Experience” — Why the Distinction Matters

Almost every agency website says some version of “we have extensive Magento experience.” That phrase means nothing on its own. Ask specifically whether the engineers who’ll be on your project hold current Adobe Commerce certifications, not whether the agency has certifications somewhere in the company.

This isn’t gatekeeping for its own sake. Magento’s architecture, particularly around the EAV data model, module structure, and upgrade paths, punishes shortcuts in ways that don’t show up until months later, usually as a performance problem or a broken extension after an update. Certification doesn’t guarantee good work, but it’s a reasonable filter for whether someone has been tested on the platform’s actual mechanics rather than picking it up by trial and error on your project.

In-House vs. Outsourced: What “Full-Cycle” Actually Means

A lot of agencies that pitch “full-cycle” delivery, strategy, design, development, and support, are coordinating a mix of in-house staff and subcontracted freelancers behind the scenes. That’s not automatically a problem, but it changes who’s accountable when something goes wrong, and it usually means your project is competing for attention against whatever else that contractor is juggling.

Ask directly: who on this project is a full-time employee, and who is subcontracted? A straight answer is a good sign regardless of what it is. A dodge is not.

Questions to Ask Before You Sign

  • Do you build on Magento Open Source or Adobe Commerce, and how do you decide which one fits our business?
  • Do you have hands-on Hyvä experience, or are you still shipping the default Luma theme by default?
  • Have you handled an ERP or PIM integration before, and can you name the systems (SAP, NetSuite, Dynamics)?
  • What does your QA process actually look like before something reaches staging, let alone production?
  • Can you take over an existing codebase, and what does that audit process involve?
  • What’s included in support after launch, and is it a retainer, a support contract, or ad hoc billing?
  • Who is our named point of contact, and what’s the actual response time on a critical issue?

Red Flags in a Magento Agency Pitch

A few patterns come up often enough in post-mortems that they’re worth naming directly.

Vague timelines with no discovery phase are the biggest one. Any agency quoting a fixed price and date before understanding your catalog size, integrations, and customization needs is guessing, and you’re the one who inherits the gap between the guess and reality. A real discovery phase, architecture planning, requirements mapping, KPI agreement, should come before a number gets attached to the project.

Four red flags in a Magento agency pitch: no discovery, yes to everything scope creep, vague timeline, and no clear post-launch support, against choosing the right partner with discovery, realistic planning, honest pushback, and support

Another is an unwillingness to say no to scope. If every question you ask gets a yes without any pushback on feasibility or tradeoffs, that’s not confidence, it’s a sales process optimized for closing rather than delivering. The agencies worth working with will tell you when an idea is a bad one for your budget or timeline.

A third is silence on what happens after launch. If support and maintenance only come up when you ask, rather than being part of the pitch from the start, assume it’s an afterthought in their delivery model too.

Fixed-Price vs. Retainer — Which Model Fits Your Project

New builds and migrations are usually best scoped as fixed-price, milestone-based projects, because the deliverable is defined and the timeline has a natural end. Ongoing feature work, performance tuning, and roadmap execution are better suited to a retainer, where you get a dedicated engineering allocation each month rather than re-scoping every small request as its own project.

Watch for agencies that only offer one model regardless of what you actually need. A rigid fixed-price approach applied to open-ended ongoing work usually produces change-order fatigue, where every reasonable request becomes a negotiation.

How Much Does Magento Development Cost in 2026

Costs vary enormously based on catalog complexity, integration count, and whether you’re on Magento Open Source or Adobe Commerce, so treat any agency quoting a number before discovery with some skepticism. As a rough starting point, a straightforward new Magento 2 build typically starts in the tens of thousands of dollars, while B2B builds with ERP integration, custom pricing logic, and multi-store architecture run well beyond that.

If budget uncertainty is the main thing holding up a decision, getting a real cost range for your specific situation is often cheaper and faster than a series of sales calls with different agencies. Our fixed-fee Magento Health Check

What a Good Discovery Process Looks Like

Before any code gets written, a discovery phase worth paying for should produce: a documented data model and module structure plan, an integration map for every third-party system you rely on, agreed KPIs for what success looks like, and a realistic timeline built from that scope rather than backed into from a deadline. Architecture decisions made at this stage are dramatically cheaper to get right than to fix after launch, and skipping this step is where most of the expensive Magento rebuilds we’ve inherited actually started.

It’s the same structure behind our own Magento development process.

A Short List of Questions to Bring to Your First Call

  • Can you show us a live store you’ve built that’s similar in complexity to ours?
  • Can we talk to a current client as a reference, not just read a testimonial?
  • What happens if we’re not happy with the direction three weeks in?
  • Who owns the code and infrastructure if we end the engagement?
  • What’s your average client tenure, and why do clients tend to leave?

Frequently Asked Questions

Should I choose Magento Open Source or Adobe Commerce?
It depends mostly on GMV and B2B needs. Most US merchants under roughly $10-20M GMV get everything they need from Magento Open Source. Above that, Adobe Commerce’s native B2B modules and SaaS services often justify the licensing cost. A good agency should walk you through this during discovery rather than defaulting to whichever one they sell more often.
How long should a Magento build take?
A new mid-complexity Magento 2 build typically runs 12-20 weeks from discovery to launch. Migrations from an existing platform usually take 8-16 weeks depending on catalog size and integration complexity. Be cautious of quotes significantly faster than this without a very simple, well-defined scope.
Can a Magento agency take over a project from another agency mid-build?
Yes, this is a common engagement. It should start with a technical audit of the existing codebase, infrastructure, and extension stack before any commitment on timeline or cost, so the new agency isn’t guessing at what they’re inheriting.
Is a cheaper Magento development quote ever worth taking?
Sometimes, but scrutinize what’s excluded. The most expensive Magento projects we’ve seen started as the cheapest quote, with scope gaps that turned into change orders once development was already underway.
